02 jetta tdi transmission

I just picked up a tdi jetta with manual transmission. It doesn't shift very smooth, if I keep the rpms around 2k it will usually shift pretty good but above that not so much. Above 2k it either won't go into gear or will grind. I changed the fluid tonight and found some bronze shavings in the fluid. Took a short drive and it didn't seem to make much difference. Anyone have any ideas or suggestions? I know next to nothing about a transmission.

Feel like I'm driving an old dump truck.
 
Syncros are shot. The syncros are brass, hence the shavings you found in the fluid. Pretty much 3 options: Rebuild it, find a JY take out trans, or live with it and get good a rev matching your shifts.
 
I have a new symptom now. While sitting still in gear with the clutch all the way in it is still trying to pull some. The clutch isn't fully disengaging. I was told a new clutch was installed 20k ago. Seems like maybe this could be causing my hard shifts?
 
The pressure from the new clutch might be more than the old hyd clutch system can hold.I hope you didn't put 90W back in the trans???
 
I've got an auto I could sell but that's not doing you any good. Lol. If you look for new transmissions make sure you get one especially for a tdi (gear ratios
