looks like the pinion is too close. or i guess you could say sticking out of the case towards the ring gear to far. are there any shims under the 1st pinion bearing? take one out, or use a smaller one.
 
check your back lash at 4 different points around the ring gear. See how much the assembly is "out". That always will save a lot of work down the road literally. Put it all together and you drive it a 1/2 mile and have to tear it down again.
 
yep 2-3 spot check on b/l and take the average as your spec.

then you want the pinion just a tiny bit more out of the case to bring it to the center of the carrier a bit more. or down the gear teeth a bit more.

once the gears break in it will wear up a tiny bit so you want it donw a tiny bit.

just did my first set of gears few weeks ago. still going just fine everyday on a 1ton 14ff box truck on the road for sales route.

had a oldtimer show me how to do it. slow and steady wins the race.

and just so you know dont use the new pinion lock nut for setup use. you will wear it out and wont hold tourqe in the end. always take and use old nut with the lock portion ground off. so its just a nut. also heard some guys actualy trash the threads on the new pinion worst case.

You should be proud of yourself. I've been toying with the idea doing my own gear swap too, but I've been far too intimidated and dropping a grand to have someone else do it doesn't sound good either, so one of my rigs is still stuck with 3.55's. Do you happen to have a link to the pirate thread you mentioned?
 
I'm with the expert ^ there're to deep and most likely going to whine with that pattern and build excessive heat. You're closer than most I've seen. I usually end up going from way shallow to way deep before finding the happy medium I'm shooting for, every gear set will pattern a little differently so by moving it around I'm able to find the wear pattern I like best for a particular gear set. Usually take me a damn long time to go through the trouble.
