NP231 with lots of problems

Hey guys. Im in need of an expert's help. I have an NP231 transfer case with a teraflex SYE kit installed. (Im pretty sure its the later model 231, because its got the elctronic 4wd switch indicator, and a 9 3/4" shift rod) i bought it from a guy on NC4x4 along with the rest of my engine swap and it seems like ive had to repair or replace nearly everything that he sold me. im not happy.

so now im down to my transfer case. at first i installed a Novak cable shifter because i thought the problem was with the linkage being out of whack and binding up. (my problems originally were with getting into 4lo.) the cable shifter didnt fix it no matter how we adjusted it. so last night we pulled out the transfer case and opened it up. here is what we found:

nothing inside appears to be broken or worn out. once we got in there and started trying to learn how everything was supposed to work, we found what may be the real problem. first of all, it grinds when in neutral. the gear that sits in the planetary gears seems to be grinding when it should be in neutral, and sometimes even catches and engages 2hi. it seems like the spacing might be wrong or something.

next, it wont shift right at all. in order to get into 4 lo, the shifter fork has to go up so high on the main shaft that it pushes the synchronizer sleeve into the chain. it seems like the piece on the shifter that has all the detents and edges in it might be wrong...but idk how that could be because it doesnt appear to be removable, or replaceable (cant find it on any parts sites)

another thing that i noticed is that the gears on the main shaft have a lot of play in them. they can slide up and down on the shaft about 1 - 2 milimeters. that cant be good...right? i dont seem to be missing any synchros, but maybe im missing a snap ring? also, i dont have the little rubber washer things that go into the yokes on the output shafts. so i think thats why ive got lines of transfercase fluid sprayed all across the tub above each yoke.

so heres what im thinking: the guy who rebuilt it either lost some parts (washers/spacers) or replaced some parts with wrong parts. maybe the shifter fork or range fork is from a wrong model transfer case? idk.

id appreciate any and all help. I live in winston-salem, so if you are local and really know how these things work, id be glad to bring it to you to get an expert opinion.

i dont have it right now to take pictures of. i have a friend of a friend looking at it. but he said it looks like the whole case is just out of whack. i think im looking at getting another transfer case soon at this point...
 
For what it is worth there are a lot of 231j cases out there. You can usually find them used fairly cheep, just swap out SYE
 
i picked one up yesterday actually. $130. not too bad. it shifted nice and smooth and woks great. now im waiting to get my old t-case back from the guy who was looking at it for me so that i can move the SYE over
hopefully this afternoon...
